KFC Just Ended a 40-Year Pepsi Habit. The Fight Isn’t About Soda.
In 2027, Coca-Cola takes over every U.S. KFC fountain. The switch is a survival move in a chicken war KFC is losing.

On October 15, 2026, KFC in the United States said it would move its beverage business to Coca-Cola. The switch begins January 2027 and finishes by spring, covering 3,718 U.S. stores.
Coca-Cola stock hit $94.10 that day and pushed its market value near $400 billion. Pepsi fell 0.69%. Yum! Brands, KFC’s parent, rose 2.8%. Investors saw the logic.
1986: Pepsi Buys KFC
KFC’s first drink partner was Coca-Cola. Before 1986, KFC was Coca-Cola’s second-largest fountain customer in the U.S., behind McDonald’s. Of its 6,500 stores worldwide, only about 1,000 sold Pepsi.
That year, RJR Nabisco needed to cut debt and put KFC up for sale. Pepsi paid about $850 million. It already owned Pizza Hut and Taco Bell. Pizza, tacos, fried chicken. Pepsi could decide what drink went next to the combo.
The conversion took years. Old contracts blocked a fast switch, so Pepsi flipped stores one by one. In 1997, Pepsi spun off KFC, Pizza Hut, and Taco Bell into Yum! Brands and returned to drinks and snacks. But Pepsi stayed in U.S. KFC stores. It stayed for nearly forty years. Pepsi even made an exclusive soda for U.S. KFC: MTN DEW Sweet Lightning.
The $4.68 Billion Problem
Technomic puts the U.S. chicken chain market at $57.7 billion in 2025, up from $21.8 billion in 2015. KFC’s share fell from 20% to 8%. Its rank dropped from first to fifth.
Ahead of it: Chick-fil-A at $23.9 billion, Popeyes at $5.7 billion, Raising Cane’s at $5.5 billion, Wingstop at $5.3 billion. KFC sits at $4.68 billion.
Per-store sales are worse. In 2025, KFC’s average U.S. store made $1.329 million. Chick-fil-A’s made $7.7 million.
For all of 2025, KFC’s U.S. system sales fell 4.6%. Gen Z is the most active fast-food group. In the first seven months of 2025, they were 6% of KFC’s customers.
In summer 2025, KFC U.S. launched the “Kentucky Fried Comeback.” The drink switch is one piece. Catherine Tan-Gillespie, president of KFC U.S., wrote in a memo: “This decision is a key step in the KFC comeback. Partnering with Coca-Cola, a new partner, to launch new beverage products gives us an innovation platform.”
The Poaching War
In 2024, Pepsi pulled Subway away from Coca-Cola. The chain with the most U.S. locations changed its cup.
Coca-Cola answered faster. It won back KFC. It also took Culver’s, Arby’s, and Panda Express from Pepsi. In 2025, Costco food courts switched from Pepsi to Coca-Cola. In July 2026, Marriott International ended a 34-year exclusive deal with Pepsi.
Marriott had old history. In the early 1990s, Coca-Cola refused to help Marriott through a crisis. Pepsi gave $100 million. More than thirty years later, Marriott chose Coca-Cola.
Pepsi did not sit still. It renewed a ten-year beverage deal with Taco Bell and its KFC international partnership. In 2026, it launched “House of Treats,” a fountain platform for sports venues, restaurant chains, and movie theaters.
In U.S. foodservice, Coca-Cola is taking ground.
Can Anyone Taste It?
In blind tests, more people prefer Pepsi. It is sweeter. When the brand is known, Coca-Cola scores higher. Brain scans show that when people are told they are drinking Coca-Cola, memory and emotion areas light up.
Brand perception changes taste.
Pepsi starts sweet, with softer bubbles and a citrus note. Coca-Cola has more caramel, sharper carbonation, and a sweet finish. With fried chicken, the gap shrinks.
The customers who will notice are the ones who have eaten fried chicken with Pepsi for forty years. For them, the change is the drink and the habit.
China Stays With Pepsi
After the announcement, Chinese consumers asked if KFC China would switch.
In 2016, Yum China split from Yum! Brands, listed independently, and took exclusive rights to operate KFC in mainland China. At tens of thousands of stores there, Yum China chooses the drinks.
KFC China customer service said stores still serve Pepsi and no switch notice has been received. Employees at several Beijing stores in Haidian and Xicheng confirmed the same thing.
Chinese food industry analyst Zhu Danpeng said that after KFC China began operating independently, global supply-chain uniformity is not required. A near-term switch is unlikely.
Spring 2027
In spring 2027, American customers will pick up their first Coca-Cola at KFC.
The cup changes. The chicken does not.
